Algorithm of actions

1. State the problem in the first person

The problems “The world has not yet created the gadget that I need,” “He doesn’t care about me,” and “The boss is a beast, demands the impossible” are insoluble. But the problems “I can’t find a gadget that meets my criteria”, “I feel unhappy because my partner doesn’t care about me” and “I can’t do what my boss asks of me” are quite workable.

2. Analyze your problem

However, there is a clear line between problem solving and decision making. First of all, it comes from the fact that currently the concept of “development of management decisions” is divided into two component components: “decision-making” and “problem-solving”. However, the difficulty of correctly identifying these concepts (defining that very clear boundary between them) has led to the fact that in the scientific and practical literature there is either an identification of these terms or their extreme opposition. Accordingly, it seems necessary to clear up the current confusion.

So, first of all, it is worth formulating the problem itself. “A clear statement of the problem is prerequisite its solutions... In case of an erroneous definition, not a single decision can be correct and will not help either eliminate difficulties in the organization or prevent their reappearance" (Perlyaki I., 1983). This idea can be expressed in another way: “the right solutions eliminate problems.”

The formulation of problems has both objective and subjective difficulties in its understanding.

Subjective difficulty is the denial of the existence of a problem due to reluctance to face the problem itself and the inability to correctly identify it. Additionally, many people associate the term “problem” with something negative and defeatist. An example of such an attitude is the following dialogue:

Employee: Peter, I have one problem.
Manager: No, no, you have the opportunity.
Employee: Okay, I have one overwhelming opportunity.

An objective difficulty is the ambiguity of the definition of the term “problem”. The fact is that currently in scientific and educational literature there is very a large number of interpretations of this concept, which does not contribute to improving the current situation in the understanding that there is a “problem”.

Let's give examples.

  • A problem is a perceived difficulty. (J. Dewey).
  • The problem is the difference between what you want and what you have (E. de Bono).
  • A problem is a deviation from a desired standard (Kepner and Tregow).
  • A problem is an unsatisfactory state of affairs. (N. Rysev).
  • The problem arises when a person has a goal but does not know how to achieve it (Dunker, 1945).
  • A problem is the main contradiction in a situation, the resolution of which brings the situation closer to the goal (S.N. Chudnovskaya).
  • Dual understanding. On the one hand, the problem is understood as a discrepancy between the actual and the desired with unknown ways to overcome this discrepancy. On the other hand, a problem means a discrepancy between the actual and the potentially possible. (O.A. Kulagin, 2001), etc.

The common features of all definitions are the perception of the problem as some difficulty, a contradiction that must be overcome, and the absence of a ready-made solution.

The concept of “solution” is also ambiguous and can be considered as a process of finding a way out of a situation (that which is designated as a “problem”), and as a result of choosing one or another way to resolve the existing problem. A decision as a process implies the presence of a time interval during which it is developed, adopted and implemented. A decision as a result of choice appears to be an act of will, focused on the availability of options for solving the problem, related goals and motives for the behavior of the decision maker.

The complexity and diversity of problems causes difficulties in their classification. This matter is extremely complex, given the uniqueness of each individual situation and the accompanying conditions in which it arises, and, therefore, when we are talking about classifying problems, we are talking specifically about the characteristics of the conditions in which this problem will be solved. It follows that the characteristics of the problem itself become characteristics of the techniques, methods and technologies used in problem solving issues. Scientists approach issues of classifying problems in different ways. One thing is clear that “categories of problems should not focus around difficulties, deviations, dissatisfaction with the current state of affairs, but around the goals pursued by the decision maker.” Deviation from this principle may lead to the fact that the search area for possible solutions will be unjustifiably narrowed, and the proposed options for action will conflict with the goals of the decision-maker.

Based on the fact that the formulation of the problem must necessarily contain a goal (or goals) to be achieved, three categories of problems are considered:

  • Stabilization problems(problems of naturally occurring changes). The occurrence of problems of this type is associated with the presence of deviations from the “normal parameters” of business functioning, while maintaining these “normal” parameters would be fully consistent with external conditions and management goals.
  • Adaptation problems(optimization problems). They arise in situations where a business operates without obvious violations, but environmental requirements for operating results change.
  • Problems of innovation(problems of intentional (purposeful) changes). The presence of this type of problem is associated with the need to ensure not just survival, but also business development by creating something completely new, which did not previously exist.

Including a goal in the problem statement also requires clarity and precision in its definition. And although goal setting is not the prerogative of the theory of managerial decision making, the importance of goal formulation is undeniable to ensure the adequacy of the future decision in the context of the problem being solved.

Achieving such a statement is often both difficult and difficult. In conditions of limited time, various distortions of formulations may arise, leading to a distortion of the very process of development and decision-making.

First of all, quite often the formulation of a goal is considered as a choice between two options (“What should I do in this situation - choose option 1 or option 2?”), although the correct question would be “What would you like to achieve by making this decision?” . It's about about the separation of the question associated with the decision and the purpose of the decision. Such a distortion arises due to the versatility and complexity of the decisions themselves, because each decision is associated with many goals, requirements, doubts and different problems. But if all these points are included in the formulation of the goal, then it will become too vague. In order for it to become specific, the goal statement must be focused on one parameter. But even in this case, the formulation may be distorted due to the fact that the goal turns out to be too narrow. The goal should be general enough and broad enough that it does not limit decision options and is related to the vision of future business development. Practical recommendation there will be use in the formulations of specific verbs of action “to achieve, develop, receive, use...”. It's a good idea to start with the decision question, "Why is this important?" and repeat it until a goal is discovered that represents the root cause of interest in the decision. We should not forget about personal goals. Often the interests of decision makers and business are in conflict or are so closely intertwined that it is quite difficult to separate them from each other. However, when defining the main goal, such a separation is essential. It is best to align personal and business goals. If such a process is not possible, it is usually recommended to choose one thing.

A good help when working with problems is to use a structured approach and its tools: cause-and-effect diagrams, concept maps and thought maps, problem graphs, list making and other tools.

More general in relation to the concept of “problem” is the concept of “problem situation”, since it represents a problem in combination with the specific conditions of its occurrence. The characteristics of the problem situation contain:

  • The formulation of the problem, understood not as a symptom, but as a source, the cause of an unsatisfactory state of affairs. The “problem” should not be a consequence of other problems. For example, if it is only known that there is a “reduction in sales volumes,” then the problem is not clear, since the drop in sales is a consequence of some problems in design, production, marketing, in the external environment of the company, etc. At the same time, the need to expand the business is a problem, because does not need to be justified by others.
  • The decision maker’s expectations, which are understood as ideas about the solution that are specific to such an extent that they allow one to assess acceptability and compare attractiveness various options decisions. Thus, if the decision maker is not satisfied with the current sales volumes, then “expectations” include his ideas about what volume is satisfactory in this situation. Such representations may not exist.
  • Possible ways to solve a problem, representing specific options for action that do not need to be invented, invented, etc., but only assessed and compared for compliance with expectations. For example, this could be a specific proposal to change the design of a product, aimed at changing its attractiveness and increasing sales. Such options may or may not be available.

Sources of problems

Challenges are obstacles and difficulties that must be overcome in order to achieve a goal. As a rule, they arise from various reasons and are often the result of our own mistakes and failures. There are several factors that usually lead to problems. To identify them as early as possible, we advise you to regularly ask yourself the questions listed below.

  • Am I really doing what I need to do and getting results? There is no point in deceiving yourself by evaluating your work unreasonably positively. Do you see real, measurable results from the work you undertake? Very often we do not achieve our goals and encounter problems because we are not fully immersed in our work. But if you allow yourself to be lazy and indulge your weaknesses, you are unlikely to make serious progress towards your dream, and problems cannot be avoided either.
  • Do I understand what resources will be needed to take the next step?

When we start working on our dreams, we don’t have a complete idea of ​​what exactly we will need along the way. Therefore, you should constantly ask yourself what resources will be needed in the next step. Most often we miss some details at the very beginning - and it is important that everything you need is at hand at the right time, and not sometime later.

  • Do the people who help me and work with me understand well what needs to be done, what we have already achieved and how the situation has changed? Almost always, the weakest link in a project is communication between participants. For some reason, we think that those around us fully understand us, although often we do not even give them complete information about what we expect from them. In our opinion, they know the same thing as we do, therefore, in general, everything is known and understandable. We believe that colleagues and partners know how the situation is changing and what needs to be done in the new conditions. It is very, very important to check and double-check that everyone knows and understands everything, especially if you feel that communication between participants is poor. This way you can avoid at least some problems. The fewer assumptions you make, the better the information will be conveyed about what is truly important and relevant.
  • Am I developing paranoia? Some people think too much about what might happen. Sometimes we want to avoid failure or mistakes so badly that the thought of it completely paralyzes us. And in general, if you think a lot about potential troubles, you can provoke problems that would not have arisen with a more calm attitude to what is happening. Fear of failure often prevents you from giving your best to your dreams. So don’t let yourself worry too much and think about possible difficulties, better work harder!

How to avoid problems

One simple and efficient technique Solving problems will help you avoid many of them. From time to time, be sure to ask yourself two questions that we have already discussed earlier in this book.

How to solve a problem

  • If you feel like you are overreacting to an incident, try to calm down. What can help here? Go somewhere where you can relax, treat yourself to something nice, take a walk or something similar.
  • Try to explain to someone you trust what happened. After discussing the problem, you will not only calm down, but you will also immediately discover some mistakes that you would not notice if you began to dialogue with yourself. Describe the chronology of events as accurately as possible. Do not miss any details, even minor ones, and most importantly, listen to the questions and comments of your interlocutor.
  • If you are working on a team, be sure to discuss what happened with everyone on the team. Listen carefully to their point of view in order to compare with your considerations, pay attention to discrepancies in assessments. During such conversations, the cause of the problem is easily identified.
  • When starting work, you probably made various assumptions and assumptions. Be sure to check that they are correct, especially for those parts of the plan where you experienced failure. We all tend to make assumptions without checking their truth. Troubles most often arise because we start from the wrong premises at the very beginning of our work.
  • Having dealt with what is happening, do not rush to blame yourself or someone else for the failure. Finding someone to blame is unlikely to help find a constructive way out of a difficult situation. Direct all your efforts to get the most positive result possible in the current situation. Think about the best way to move forward and solve the problem quickly.
  • Take the time to discuss everything with your team, internalize the lessons learned, and draw conclusions from them. What can I do to avoid this in the future? Don't assume that everyone, including you, will come to the right conclusion if you don't at least discuss what happened. The more concerned you are about a problem, the more important it is to draw conclusions and discuss them with your team.

Give up everything that doesn't work

Successful people know how to quickly figure out what doesn’t work and give up on an unsuccessful idea in time. Teachers and parents probably warned you how important it is to be able to quit a hopeless business - as long as you don't give up on your dream. Change the wrong tactics, give up the wrong path, but don’t give up on your dreams. Every day we make mistakes, as a result of which we understand what is effective and what is not. Mistakes, to a much greater extent than successes, help humanity develop.

As you work to achieve your dreams, prepare for the fact that everyone involved in the project will make mistakes. If you learn quickly, adjust your tactics, and begin to move forward more successfully, mistakes will turn out to be positive for you. To be defeated once does not mean to fail completely. But the inability to take into account negative experiences and change behavior certainly leads to failure.

It is also important to pay attention to what problems you usually encounter. Suppose that from time to time you use the wrong tactics, but have not yet realized this and, accordingly, have not drawn any conclusions. If you feel like the same problem is happening over and over again, or if you see a pattern in a series of troubles, then you haven't noticed or recognized the repeating mistakes. If so, try to apply the problem-solving techniques we recommend and reflect on how you approach things in general. Talk to other people and, as soon as you understand what you are doing wrong, stop doing it. Don't give up on your dream

Don't give up on your dream just because you're faced with a problem and don't know what to do now. Be patient, both with yourself and with others. Give yourself time to understand what is happening. Jonas Salk* said: “There is no such thing as failure, only a lack of perseverance.”

As you work towards your dream and learn more, you will begin to have a better idea of ​​the outcome and a clearer vision of how to achieve your goal. How to solve problems in sobriety

A sober approach to problem solving includes the following points:

You could do something there for a day or two, and then you forgot (or forgot) about your goal, changed the goal, abandoned plans, stopped considering it necessary, and so on. Now is your chance. Systematic ordinary actions are the key to achieving the goal. This is the tank method.

Over the years, I have read about a hundred books on the topic of goals, plans and motivation. But for myself, I have made only two rules that work flawlessly.

  1. If you do nothing, nothing will happen
  2. To achieve a goal, you don't have to give up on it.

What is the difference between a sober person and an addict in how to solve problems?

The attitude of a sober person is that he understands that even a small goal in life requires some effort: over a long time. And only then is the result possible.

Chaotic movement, when you rush from solving one problem to another, will not lead to the desired result.

A person who is dependent wants to receive all at once. In his opinion, something wonderful is about to happen, and his life magically will change. It seems to him that he deserves more and that life itself owes him. It is called magical thinking.

A sober person rejects this type of thinking.

The position of a sober person is to act systematically and constantly in the direction of his goals (tank method).

And even if these are ordinary steps, they are real. Through consistency and due to the fact that a sober person takes action every day, it is possible to solve all problems. And then a result is possible that can exceed all expectations.

Give up the idea of ​​solving all problems in one fell swoop . Give yourself time.

Same with sobriety. You don’t intend to wake up tomorrow as if you’ve never had a drink. You understand that in order to regain a comfortable state, a certain time must pass - 6-18 months. And even then the work will continue. This - sober position, correct and adult, which should extend to other areas of your life.

The main virtue on your path will be tolerance. Tolerance in everything plus the ability to solve problems gradually and consistently is a fail-safe method for improving life.

Slowly and surely, you must sweep your side of the street.

You must clear out the rubble that is your life - pebble by pebble. And even if the growth is unnoticeable, know it is there. It continues constantly, unless, of course, you are marking time.

Flexible planning in problem solving

Flexible planning involves changing the plan in accordance with new circumstances (but not changing the goal itself)

Action planning should be flexible. If you have made a plan, but in reality new circumstances appear, you may feel that life ruins your plan. No. Your plan is imperfect! This plan did not take into account the real circumstances that emerged in the process. And that's okay. Your plan must be flexible - this is the secret of any achievement.

Planning flexibility involves adjusting the plan as problems are solved to suit changing life circumstances.

Understand that you cannot plan for everything at once. And sometimes the changes will be so strong that your entire plan may be thrown into disarray. Then you need to adjust the plan according to the new experience and knowledge gained.

If you are sure that your goal is chosen correctly, you don’t have to give it up at the slightest difficulty.

Don't be upset if you can't solve all the problems right away, give yourself a break, give yourself a temporary rest, and then try again.

Instead of a conclusion

Life in sobriety is not a fairy tale. But exactly sober life allows you to actually learn how to solve problems in a way that final goal has been achieved. The process of solving problems itself can be enjoyable when your energy is not stolen by all kinds of addictions, and you act in reality.
